Control Charts: Monitoring Process Stability on the PMP

Control charts are one of the seven basic quality tools and among the most frequently tested quality topics on the PMP exam. They provide a visual method for determining whether a process is stable and predictable (in control) or unstable and requiring investigation (out of control). For the PMP exam, you need to understand how to read control charts, what the lines represent, and the rules for identifying out-of-control conditions.

Anatomy of a Control Chart

Every control chart has three horizontal reference lines:

  • Center Line (CL): The process mean — the average value of the measurements being plotted. This represents expected performance.
  • Upper Control Limit (UCL): Typically set at three standard deviations above the mean. Points above this line indicate the process may be out of control.
  • Lower Control Limit (LCL): Typically set at three standard deviations below the mean. Points below this line also indicate a potential out-of-control condition.

Data points are plotted in time order from left to right. The pattern of these points tells the story of process behavior.

Control Limits vs Specification Limits

This is a critical distinction the PMP exam tests repeatedly:

  • Control limits are calculated from process data. They describe what the process is actually doing. They are the voice of the process.
  • Specification limits are defined by the customer or requirements. They describe what the process should be doing. They are the voice of the customer.

A process can be in statistical control (within control limits) but still not meet specifications. This is where process capability comes in.

Identifying Out-of-Control Conditions

The PMP exam tests two primary rules for identifying out-of-control conditions:

  1. Point outside control limits: Any single data point that falls above the UCL or below the LCL signals a special-cause variation that requires investigation.
  2. Rule of Seven: Seven or more consecutive data points on the same side of the center line indicate a non-random pattern — the process is trending and may be out of control even though individual points are within limits.

When an out-of-control condition is detected, the project manager should investigate the assignable cause and take corrective action — not just hope the next data point returns to normal.

Common-Cause vs Special-Cause Variation

Understanding the two types of variation is fundamental to control chart interpretation:

  • Common-cause variation: Normal, inherent variation in any process. It is random and predictable within a range. You cannot eliminate it without fundamentally changing the process. Examples: minor fluctuations in machine temperature, natural variation in human task performance.
  • Special-cause variation: Abnormal variation caused by identifiable factors outside the normal process. It is not random and indicates something has changed. Examples: a broken machine, untrained operator, defective material batch.

Control charts specifically detect special-cause variation. When all points are within control limits with no patterns, only common-cause variation exists, and the process is said to be stable.

Process Capability Basics

Process capability compares the process's actual performance (control limits) against what is required (specification limits). Two key metrics:

  • Cp: Measures whether the process spread can fit within the specification range. Cp ≥ 1.0 means the process is technically capable. Cp ≥ 1.33 is often the minimum acceptable value.
  • Cpk: Like Cp but accounts for centering. A process might have adequate spread (Cp ≥ 1.33) but be off-center relative to specifications (Cpk < 1.0).

PMP Exam Control Chart Strategies

  • If a question asks about monitoring a process over time, the answer is control chart.
  • If a question describes seven consecutive points on one side, the process is out of control — even if every point is within limits.
  • If a question asks about the difference between what the process does and what the customer wants, think control limits vs specification limits.
