A Distinction That Trips Up PMP Candidates
"Incremental" and "iterative" are often used interchangeably in casual conversation, but they describe fundamentally different delivery strategies. The PMP exam tests whether you understand the distinction — and the current exam references four lifecycle types that depend on it: predictive, iterative, incremental, and agile (which combines both).
Iterative Delivery
Iterative delivery means building the entire product through successive cycles of refinement. Each iteration produces a version of the whole product, and each version is better than the last.
Analogy: Painting a portrait. First, you sketch the rough outline of the entire face. Then you add shading across the whole image. Then detail in the eyes, then the mouth, then the hair. At each stage, the portrait covers the full subject but with increasing fidelity.
Key Characteristics
- Each iteration covers the full scope (at varying depth)
- Feedback improves the quality of what's already been built
- The product evolves through refinement, not addition
- Particularly useful when the final result is uncertain — the team explores and converges on the right solution
Incremental Delivery
Incremental delivery means building the product piece by piece, with each piece being a complete, usable portion of the final product. Each increment adds new functionality.
Analogy: Building a house room by room. First you build the kitchen — fully functional, move-in ready. Then the living room. Then the bedrooms. Each room is complete; you're adding new rooms, not improving existing ones.

- Feedback informs what to build next, not how to improve what exists
- The product grows through addition
- Particularly useful when partial delivery has value — users can start using completed increments immediately
Agile: Iterative AND Incremental
Agile combines both strategies. Each sprint delivers a new increment of functionality (incremental) while also refining existing features based on feedback (iterative). This is why agile is so effective — it simultaneously expands the product and improves it.
The Four PMP Lifecycle Types
PMI defines four project lifecycle types. Understanding how iterative and incremental concepts map to them is essential:
- Predictive (Waterfall) — Neither iterative nor incremental. The full scope is planned up front, executed in sequential phases, and delivered once at the end.
- Iterative — Scope is determined early, but the solution is refined through repeated cycles. Each cycle improves the product's completeness and accuracy.
- Incremental — The deliverable is produced through a series of iterations that add functionality. Each iteration produces a usable subset of the final product.
- Agile — Combines iterative and incremental. Both scope and solution evolve through collaboration and rapid feedback cycles.
Why This Matters for the Exam
PMP questions may present a scenario and ask which lifecycle is most appropriate. The key discriminators are:
- If requirements are well-defined and unlikely to change: predictive
- If the solution needs exploration and refinement: iterative
- If early partial delivery has value: incremental
- If requirements are uncertain AND early delivery is valuable: agile
The exam may also test your understanding that hybrid projects can mix these lifecycles — using predictive for one phase and agile for another.
