The Seven Basic Quality Tools Every PMP Candidate Must Know
PMI expects PMP candidates to know seven fundamental quality tools by name, purpose, and appropriate application. These tools originated in manufacturing but apply to any project type — software, construction, healthcare, or organizational change. The PMP exam tests not just what each tool is, but when a project manager should reach for it.
1. Cause-and-Effect Diagram (Ishikawa / Fishbone)
This diagram maps potential causes of a quality problem to a central effect. The "bones" of the fish represent major cause categories — commonly the 6 Ms: Manpower, Method, Machine, Material, Measurement, and Mother Nature (environment). The team brainstorms causes within each category to identify root causes.
When to use: When you need to identify possible causes of a defect or quality issue. It is a diagnostic tool, not a measurement tool.
2. Flowchart (Process Map)
A flowchart shows the sequence of steps in a process, including decision points, loops, and handoffs. It reveals process complexity, redundancy, and potential points of failure.
When to use: When you need to understand, document, or improve a process. Useful during planning to design quality into workflows and during execution to identify where defects are introduced.
3. Check Sheet (Tally Sheet)
A structured form for collecting data in real time at the location where the data is generated. It records the frequency of defects, events, or observations using simple marks.
When to use: When you need to collect data systematically before analyzing it with other tools. Check sheets are often the first step — you collect data, then analyze it with histograms, Pareto charts, or control charts.
4. Histogram
A bar chart that shows the frequency distribution of a dataset. Each bar represents a range of values, and the height shows how often values fall within that range. Histograms reveal patterns like central tendency, spread, and shape (normal, skewed, bimodal).
When to use: When you have numerical data and need to understand its distribution. Histograms answer "What does our data look like?" — a necessary step before deciding if a process is capable.
5. Pareto Chart
A specialized bar chart that orders categories by frequency from highest to lowest, with a cumulative percentage line. It applies the 80/20 principle: roughly 80% of problems come from 20% of causes. The tallest bars represent the vital few causes that deserve the most attention.
When to use: When you need to prioritize which problems to address first. If a project has many defect types, the Pareto chart identifies the handful causing the most impact.
6. Control Chart
A time-series chart with a center line (process mean), upper control limit (UCL), and lower control limit (LCL). Data points plotted over time show whether a process is in statistical control (stable and predictable) or out of control (showing special-cause variation).
When to use: When you need to monitor a process over time and determine whether variation is normal or requires investigation. Control charts distinguish between common-cause variation (inherent to the process) and special-cause variation (something changed).
Key PMP rule: a process is out of control when a data point falls outside the control limits, or when seven consecutive points fall on the same side of the center line (the Rule of Seven).
7. Scatter Diagram
A graph that plots two variables against each other to reveal potential correlation. Each data point represents a paired observation. The pattern of points shows positive correlation, negative correlation, or no correlation.
When to use: When you suspect a relationship between two variables and need visual evidence. For example, plotting hours of testing against defects found to see if more testing correlates with fewer defects in production.

The exam rarely asks you to create these tools — it asks you to select the right tool for a scenario. Memorize this decision map:
- Need to find root causes? → Cause-and-effect diagram
