The Power of Prioritized Problem Solving

The Pareto chart is one of the seven basic quality tools that PMI expects PMP candidates to know. Named after economist Vilfredo Pareto, the chart applies the 80/20 principle: roughly 80% of problems stem from 20% of causes. In project quality management, this insight drives efficient resource allocation — fix the vital few causes rather than chasing the trivial many.

Anatomy of a Pareto Chart

A Pareto chart is a specialized bar chart with the following elements:

  • The horizontal axis lists categories of defects, errors, or problems — ordered from most frequent to least frequent (left to right)
  • The left vertical axis shows the frequency (count) of each category
  • The right vertical axis shows the cumulative percentage
  • Bars represent individual category frequencies
  • A cumulative line graph overlays the bars, showing the running total as a percentage

The chart's power lies in the cumulative line. When it crosses the 80% threshold, you can draw a vertical line down to the horizontal axis — everything to the left of that line represents the vital few causes that account for the majority of problems.

Applying Pareto Analysis in Projects

Pareto analysis is most valuable during quality control when you need to decide where to focus corrective action. Consider this example:

A software project has identified 200 defects across five categories: UI bugs (90), data validation errors (50), performance issues (30), security vulnerabilities (20), and documentation gaps (10). A Pareto chart reveals that UI bugs and data validation errors together account for 70% of all defects. Adding performance issues pushes the cumulative total past 85%.

The insight: fixing the top three categories eliminates the vast majority of quality problems. This is more efficient than spreading limited resources across all five categories equally.

Identification Questions

The exam may describe a chart and ask you to identify it. Key identifiers: bars arranged in descending order of frequency with a cumulative percentage line. If you see "descending frequency" and "cumulative line," it is a Pareto chart.

Application Questions

A scenario describes multiple quality issues and asks which the team should address first. The answer involves Pareto analysis: focus on the categories contributing most to the overall problem count.

Tool Selection Questions

The exam asks which quality tool helps prioritize defects or causes. The Pareto chart is the answer when prioritization by frequency is the goal.

Pareto Chart vs. Other Quality Tools

Know the distinctions between the seven basic quality tools:

  • Pareto chart — Prioritizes causes by frequency. Answer: "Which problems matter most?"
  • Cause-and-effect diagram (fishbone) — Explores root causes. Answer: "Why is this happening?"
  • Histogram — Shows frequency distribution of a single variable. Answer: "What does the data distribution look like?"
  • Control chart — Monitors process stability over time. Answer: "Is this process in control?"
  • Scatter diagram — Shows correlation between two variables. Answer: "Are these two factors related?"
  • Flowchart — Maps process steps. Answer: "How does this process work?"
  • Check sheet — Collects data in a structured format. Answer: "How often is this happening?"

Beyond Defects: Other Uses of Pareto Analysis

While quality management is the primary exam context, Pareto analysis applies broadly:

  • Risk management — Which risk categories contribute the most to overall project risk?
  • Stakeholder complaints — Which categories of complaints dominate?
  • Schedule delays — Which causes account for the majority of slippage?

On the exam, any question about prioritizing categories by impact or frequency may have Pareto analysis as the correct answer.
