Two Models, One Core Idea

If you have studied project management for any length of time, you have encountered the term "Triple Constraint." But when you open PMI's materials, you will find references to "competing constraints" instead. Are these the same thing? Not quite — and the distinction matters on the PMP exam.

The Triple Constraint refers to the classic three-variable model: scope, time, and cost. The competing constraints model expands this to six variables: scope, schedule, cost, quality, resources, and risk. PMI's current framework favors the broader model, and PMP exam questions reflect that shift.

The Classic Triple Constraint

The Triple Constraint emerged from decades of project management practice. Its elegance lies in simplicity: any project is bounded by what it delivers (scope), when it delivers (time), and how much it costs (cost). Adjust one side, and the other two must respond.

This model works well for straightforward projects with clearly defined deliverables. If a construction project needs to add a floor to a building, the cost and schedule will increase — no ambiguity there.

Why PMI Moved to Competing Constraints

Real projects are messier than a three-sided triangle suggests. PMI recognized that project managers juggle more than three variables. The competing constraints model adds:

  • Quality — The degree to which deliverables meet requirements and expectations
  • Resources — The people, equipment, and materials available to the project
  • Risk — Uncertainty that can positively or negatively affect outcomes

By expanding the model, PMI acknowledges that a project manager who focuses only on scope, time, and cost may overlook critical factors. A project delivered on time and on budget but riddled with defects is not a success.

How This Shows Up on the PMP Exam

The PMP exam will not ask you to define the Triple Constraint as a vocabulary term. Instead, expect scenario questions where multiple constraints are in tension:

  1. A sponsor wants to reduce the budget while maintaining scope and schedule — how do you respond?
  2. A key resource leaves the project mid-execution — what is your first action?
  3. A newly identified risk threatens the critical path — which constraints are affected?

In each case, PMI wants you to think beyond the original three variables. The best answers acknowledge the interconnected nature of all six constraints and use change control processes to evaluate options.

Mapping Constraints to Knowledge Areas

Each competing constraint aligns with one or more PMBOK knowledge areas:

  • Scope — Scope Management
  • Schedule — Schedule Management
  • Cost — Cost Management
  • Quality — Quality Management
  • Resources — Resource Management
  • Risk — Risk Management

This mapping helps you navigate exam questions by connecting the constraint under pressure to the relevant processes and tools.

Practical Strategy for the Exam

When you encounter a constraint-related question, use this mental framework:

  1. Identify which constraint is being squeezed
  2. Determine which other constraints will be affected
  3. Look for the answer that involves analyzing impact before taking action
  4. Prefer answers that involve stakeholder communication and change control

Answers that bypass analysis or make unilateral trade-offs are almost always traps. PMI rewards methodical, process-driven decision making.
